Lead decisions: architecture, risk, cost

In tech lead and senior interviews the AI questions are not technical but decision questions: how would you bring it to the team, manage the risk, measure the benefit, talk to the security team.

What strong answers here have in common:

  • They have structure — a staged plan, a criterion, a decision tree. Not a list of thoughts.
  • They raise the risk unprompted.
  • They propose measurement — and know why the bad metrics are bad.
  • They know the boundary — what is their decision versus legal's or security's.
  • They account for team dynamics — mandates don't work, the sceptic should be heard.

The weakest answer to these is enthusiasm: "AI will change everything, the team must move." The strongest is balance: concrete benefit, concrete risk, concrete control. In a lead interview they are checking whether you can run a team, not how impressed you are by the tool.
